EP 238 How are Your Personal Stories Shaping Your Future?

Poker Face – You might think you have one.  But, do you?

A few years ago we did a super fun family photo shoot! We laughed, created memories and captured wonderful pictures that still hang on our walls.  

A portion of the photos were done in an area of a park where you can feed wild birds.

While my husband and boys looked like Disney Princes as they calmly gazed upon the birds eating from their hands, we discovered quickly that I was not capable of this response.  The wonder and awe I felt as these birds landed on my hand showed on my face EVERY time.  It was spontaneous, authentic and unavoidable for me. And it led to LOTS of laughter!

It gets me thinking about non-verbal communication. I CLEARLY am not capable of a good Poker Face.  Some are much better at times but…the reality is, even with practice, our facial expressions, body positioning, voice tone and tempo give away more than we realize.  

The reality is that our non-verbal communication constitutes more than 90% of our message!  That’s why, contrary to how some coach or train, my communication coaching begins with a shift in story and mindset rather than just words.  

The happenings in our mind transmit whether we want them to or not.  I can tell someone what to say but that just isn’t enough.  Practicing strategies to help you master 

  • your thoughts 
  • and the stories you tell yourself about your experiences and your relationships, 
  • the words you use in your mind

These all play a powerful part of our communication and ultimately your relationships.  

So, notice first the message you are giving yourself within your mind.  Think about how these words and thoughts will shape your emotions and actions.  This shapes your response to life and those around you and how you craft the words you’ll use.

Are the words and stories that happen in your mind serving you, helping you feel empowered or are you constantly a victim, angry, defensive and feeling powerless to impact life circumstances?

EP 236 Key Why’s & How’s of Celebrating Your Team 

Summary:  To create a great culture you must pair accountability with celebration, praise and recognition. 

As leaders we and, as an extension, our teams, can become extremely task oriented, which is good.  However, with a full focus on outcomes leaders can unintentionally miss opportunities to acknowledge progress or celebrate success.  In this circumstance, the team just moves immediately from one task and project to the next and there’s lost opportunity to unite as a community, acknowledge accomplishments and celebrate. 

Years ago, someone asked me what my definition of success was.  At first it seemed like a really simple question.  Once I started thinking about it, however, I realized it was more complex.  In the end, after much contemplation, I arrived at a definition that has served me since.  Success is best defined with a perfect blend of celebration for what you’ve achieved and some discontent that ignites excitement about what will come next.  

Focusing on only what comes next leaves you constantly yearning for a future that hasn’t happened yet, always driving towards achievement to relieve your discontent.  

 

Living with only celebration for what has already occurred, however, can leave you feeling unmotivated. I did that big thing. Now what? And it’s also a full focus on the past. 

A healthy team needs a blend of both. Most often it is the celebration side of the equation that gets less attention. As we work to do more with smaller teams our busyness, understandably, has us hyper-focusing on task completion.  And, when challenges, hiccups or emergencies arise we must shift our attention there for an immediate reaction and response.

So, be intentional about building in praise.

Celebration, recognition and praise can be simple and don’t have to require a lot of time or planning.  

As you integrate celebration, make sure it is spread throughout the organization. Most teams engage in activities that require participation from individuals across departments. Some work behind the scenes while others are more front and center. No team functions well without the whole and every task is important. 

There is a tendency to focus on the people or departments at the front of the effort and a missed opportunity to show gratitude for those working behind the scenes.  This can create division within the organization.

Humans will work to win accolades, sometimes even subconsciously. Recognition that focuses too much on those at the front may motivate teams to prioritize their own work over where they can support from behind.  The thought, “If I can focus on our team’s agenda perhaps we will be acknowledged.” This can delay important organization work. Instead make appreciation and acknowledgement abundant. Get teams working together towards common goals rather than working to meet their own departmental agendas first.

I believe that there is an innate human desire to be known, acknowledged and appreciated.  When gratitude is a scarce resource you end up fostering a “what about me” syndrome.  Any little crumb of acknowledgement or appreciation to one person leaves others thinking, “yes, but what about me?”  Humans yearn for appreciation when it is lacking.  For the good of the team, the goal is to spread gratitude abundantly but authentically.   

Focus on looking for reasons to celebrate.  From a perception perspective, our brains are miraculous!  They are able to take in millions of pieces of data in every second.  As humans, we are only able to focus on about 6 to 7 pieces of data at once, however.  We train our brains to keep certain data available for ready access.  We get to choose which data to notice, retain and act on.  There are opportunities for you to thank your team.  You just may not be in the habit of looking.  If this is the case, re-train your brain by practicing.  Seek out a set number of opportunities to appreciate someone weekly or daily.  

Maybe you are unwilling to thank people for some reason.  Some clients I’ve worked with are uncomfortable giving praise.  If this is you, work on it or seek out a coach who can help you.  Either way, choosing to look for things to celebrate will help you re-align your focus to the positive things happening.  There are plenty.  

Celebration is an important element to bringing a team together.  Look how excited football players get during a game! Grown men high five and pat each other.  Celebration motivates everyone towards a common goal.  Set achievable goals and then celebrate when you achieve them.  Celebration doesn’t have to mean party hats and champagne.  It can be ringing a bell, playing a victory song, high fiving, sending out a congratulations email to the team, writing out a card, having a pizza lunch.

Individual acknowledgement can come in many forms.  Employees who are asked to weigh in on an idea or participate in designing the roll out of a new program feel trusted and valued.  You can also provide opportunities for team members to present at organization events or to your Board.  New and special opportunities are a great way to help someone feel special.

Recommendations:

  • Show plenty of appreciation to all. Make recognition abundant but authentic.

  • Catch employees doing something good and let them know.

  • Make sure that acknowledgments after events or program rollouts include both the front and center teams and the employees who worked in the background.

  • Leaders, change your mindset.  Be on the lookout for the good every day. Create specific goals daily or weekly to show authentic appreciation.

  • Take a moment to acknowledge the cool things happening. Even if it’s in a small way. Hit a gong or bell or send out a group email when something goes well. 

  • Utilize “Wow” Boards, a place to showcase letters of appreciation from customers and thank you’s from employees to their team mates.

  • Seek out ways to reward employees with special opportunities to represent the organization, speak at an event or attend or share at a Board Meeting. Time with you or other leaders in your team is also likely a coveted reward.

A few quick distinctions for context – 

Manager – I see as direct overseer of tasks and specific outcomes

Task Master – more micro-managy, Sherrif of the organization – 

eyes and ears on actions and outputs

Leader – vision – high level scope

High impact team each cascading the leader’s vision beyond

Increasing circle of influence by casting vision and providing autonomy to a skilled team

Surrounded by people with complementary knowledge, skills and abilities and allowing them to shine

Unifying the vision and focus and creating freedom to decide and act towards the common goal

Transition will always involve casting eyes higher – elevation of focus – wider influence.

Passion - your fuel and be ready to inspire by sharing - Get clear about why you do what you do - 

Autonomy - Create bigger sandboxes - Release Control - Trust - Surround yourself with those you can rely on – great skill and trust them to do their great work

shift Your Focus Up - Eye on the Prize – Hands off the specifics, the processes, the day to day

Avoid these Common Tripups- 

  1. Working with a team you don't trust -  is it you or them?  An important question to answer

 

Either way - figure it out - You can't increase your circle of influence by just adding team members - If you continue to be involved in every action or decision you will slow progress and action - 

Is your lack of trust your issue?  Work on that - is it them?  Change your team

  1. Sharing information without being clear about your objectives -

  - manager is more high control - team will be used to you making the decisions, solving the problems - you need to teach them to be creative, take initiative, etc.....

Have seen trip ups – My team thinks the conversation/debate is never done – Consequence of a collaborative leadership style w/o communicating who is making final decision and when that is done - 

 - Implement a quick definition structure that clarifies immediately  - Sharing for FYI - Sharing for Collaborative Discussion - Sharing to Decide together

  1. Lacking clarity in Delegation - model it, teach it -

226 The Work of One Preparing for Conversations & Choices in Your Family Business

Get What You Need from Your Team – Even if they’re family

Important first step – family businesses can struggle with feelings of obligation or entitlement between the Now Gen and Next Gen

Often assumptions are what drive the path of the Next Gen into the business.

I’ve seen it so many times.  A Next Gen feeling the weight of responsibility to run the business, generate profits that will support the employees, family members and Now Gen through retirement.

Often, underneath is a lack of confidence and an uncertainty about desire.

Most often family members fear and worry about what might be a difficult conversation. They have assumptions about how the conversation will go and the reactions of close family members.  

It is especially difficult to have the tenacity required to initiate what might be a tough conversation if we aren’t clear about what we’re asking for.

When I begin working with a client who has not engaged in self-discovery there is usually knowledge about what they don’t want  - Often – I don’t want what is – but no clear idea about what they do want.

And….they usually have not identified the key reasons WHY they don’t want the current circumstance.

Is it fear, lack of confidence, staying silent rather than speaking up, how they are being treated currently……

The list goes on.

Ideally, each family member will take time to clarify what he or she desires from the business.  If they current circumstance is not what is desired learn why – all of this will help drive the conversation and path.

EXAMPLE – 2nd Gen – 30’s – Lacked Confidence – felt she didn’t want to be a leader or couldn’t be good at it.

Not interested in running the family business

No Creative Exploration – She saw only 2 paths – run the business – exit the business

Self Exploration =Loved CFO work.  Did not want to run the business – Was a good leader – just needed to build her skills – 

End result – CFO – hire a President – Build Leadership Skills

 

The Take Away Lessons from this example:

 

First Explore Why You don’t Want to go Down the Current Path

 

  • Lack confidence
  • Lack knowledge or experience
  • Feel unheard
  • Feel powerless
  • Feel lack of life balance
  • Building resentments
  • Things feel unfair
  • Unrealistic Expectations – you or others.

I just ran across my little box of memorabilia from my school years.  Even back then I used to write motivational stories, creative short stories and poems.  At the time I was very concerned about war.  I wrote this poem my Senior Year but it really seems to fit for today’s circumstances so I thought I’d share it now.

Senior Year in High School
Many years ago : )

Struggling with our problems

Taking things in strife

The way we treat each other

You’d think we didn’t care for life

The time we live is oh so short

Why can’t the people see?

We’re in this world together

We share it equally

Let’s put our pride aside right now

There must be no delay

Why is the phrase, “I wish for peace”

So very hard to say?

Start living for the future and

Forget about the past

Work together to reach our common goal

Mankind has to last!

Cobus was diagnosed with Haemophilia as a child - he endured pain every day of his life since a young age but never has he had his condition define him as a person. In 2013 Cobus found himself in hospital – unable to move and in excruciating pain. But instead of giving up and succumbing to his situation Cobus decided there and then that he will not have his body imprison him for the rest of his life – instead he was determined to move his arms again one day, crawl again one day, and maybe climb to the summit of Mount Kilimanjaro one day. He did all of that. In 2018 Cobus conquered Mount Kilimanjaro and is already planning his next adventure: the Camino de Santiago, Everest base camp & Machu Picchu - Nothing to lose and a world to see..



His own mental strength and abilities have given him the skills and tools to help thousands of people every day to change their lives for the better.

To be born with Haemophilia is not an easy card to have been dealt in life - it involves waking up and going to bed every day in constant  pain.

It involves days where he can not leave his bed.

It involves warming up his ankles a minimum of one hour  every morning just to be able to move

It involves not knowing if you will wake up tomorrow morning and find yourself in a wheelchair for the rest of your life.

 

These are the constant physical and emotional battles a Haemophiliac struggles with.  “The doctors recently told him that he will have to go for an elbow and two ankle replacements very soon - this all at the age of 37. he feels more like an 87 year old, and is scared to think what might happen to him in the future if these are the struggles at 37.”

 

However, he still regards himself as ‘lucky’ to be able to walk and move at his age, as many Haemophiliacs in their 30’s can not. he does however share a lot of the struggles and worries that so many Haemophiliacs have , ( the Haemophilia mutation occurs in about 1 of every 5,000 male births)  such as providing for their families.

It is impossible for him to find physical work,  even a ‘desk job’ is hard to keep as he finds himself unable to move and/or leave the house at least 4-8 days per month - now, which employer will be ‘understanding’ towards that? So not only are you in physical pain, but constantly worrying about the welfare of your family, your wife, your children. As he say “I have never been able to play ball with my children . I will never be able to run and play rugby with them. I feel sad every time I think about that. Not sad for myself, but sad that they will never experience having a father to do those simple things with’

 

That is why he is regarded as a real life Superman by so many across the globe. He might have been born with a disease that has influenced every single part of his  life, but he  NEVER let it define his  life. 

He shocked everyone, including his family, when he climbed to the summit of Mount Kilimanjaro in 2018. 

He also shocked everyone when he trained  and started conducting fire walks across the globe as a motivational technique.

Key 1 Define your lane well.

Avoid trying to take over every task despite your skill level. You might not be providing the best value to clients. This might not be the best use of time. You want to commit full focus. Build a connection with other professionals that compliment your services. You build your value by bringing great referrals. Others can refer you for your specialty. 

 

Key 2 Build your confidence first.

Part of the selling process is hearing no. Bring your skills to opportunities that fit. Provide value rather than sell aggressively to any and all. 

 

Key 3 Dont take it personal

For 20 years, Rick Rassier used the “One Man Volleyball Team”  platform in school assemblies to challenge students all over the country to set goals and be chemically free.  In 2002 he built a Challenge Course on his property with a 60’ climbing tower and other high elements.  Since 2010 he has taken the training entirely on the road working with over 250 teams a year.  Rick has also been teaching since 1989. EP 186 3 Keys to Managing Remote Workers

 

Remote work has been around longer than you might think! Remote work saves office space and provides more flexibility. I worked from home while expecting my first son. I had an extra phone for dial-up. Looking back I was ahead of the game! Regardless, remote work is becoming more frequent. 

 

If your employees are working from home there might be a huge shift in your approach. Set specific goals and deadlines to ensure productivity.

 

One particular image I have in mind is that of two mazes. One maze had a direct route to the finish. The other maze took all sorts of twists and turns. Which maze do you prefer?  Appearing busy is less important than achieving goals! Remote work requires more short term goals. Define what progress is! 

 

Remote work can be isolating. Bake in some extra time for team connection. I recommend some open office hours. Play some games online or have some social hours.

Does your team lack creative problem solving skills?

You have the power to boost your team's skills. Your team might be trained to come to you to solve issues rather than take their own specific liberties.

Be specific with what your team can solve. 

Visualize a sandbox. How much freedom is given to solve an issue. How much room do your employees have.  Define what your team's sandbox is. 

At zappos a customer service representative has complete creative freedom to solve an issue up to about 100 dollars. 

Where does your team lack freedom to solve problems?

Has your team been trained, intentionally or unintentionally to go to leaders with issues. 

What is the problem solving process in your business?
Require a few potential solutions when bringing up problems. 

Celebrate moments of independent creative problem solving. 

Missteps are an opportunity to learn.

EP 178 Strategies for hiring high performers

 

I hold this topic near and dear to heart 

 

Retaining and hiring is key to scaling 

They will give you results

 

To be a high performer you need aptitude and attitude. A person with knowledge and a bad attitude will not work.

 

They know the organization 

They have unique knowledge

I cant find anyone better. What if i hire someone worse 

I dont know what all they do

They have all the passwords 

 

Document phone numbers addresses and info. Don't let a negative employee hold info hostage.

 

I’m going to cover a few stories in this episode.

 

The first occurred at a chiropractic office. The front desk worker had a negative attitude and would scare off customers and coworkers. She refused to let people walk behind her to access files. Plus, she was not that good at her job.

 

The second was an office manager that other employees and customers loved. She was pleasant and kind but likely stealing. Her boss was racked with guilt.He felt stuck with this employee

 

Next, there was a non- profit program manager who kept all the passwords. He had a negative attitude and constantly missed deadlines. No one wanted to get rid of him because they didn't want to lose the passwords.

 

If you have to accommodate negative attitudes and poor performance your high performers will be forced to pick up the slack. 

 

What are the advantages of high performers 

 

1 less training required. They come in with great skills

2 they use discretionary effort. They dont need to be told what to do. They do it.

3 higher productivity

4 creative problem solvers. 

5 accountable

6 They care. They will improve your relationships with patients and customers.

 

What are some of the difficulties associated with high performers?

 

You need to create a strong culture that gives them the tools to succeed. If you are accommodating poor performance your high performers will feel frustrated. 

 

When it comes to the hiring process leaders don’t always know what they are looking for.

 

I break the hiring process down into three steps.

 

Sourcing

Sifting 

Selecting 

Seal the deal

Assimilating 

 

Post a job or search.

Put some extra steps in order to be considered. Have them answer some questions and or do a cover letter. It is so easy to apply for a job. Sift out people who are just applying for everything regardless of the field. 

Select people who have the right skills and experience.

Ask why this position. Have them walk backwards through their resume. Find out why they left. Personality is not negotiable. Their behaviors will create the culture and experience. Know what kind of environment you want to create. 

 

The best predictor of future behavior is past behavior. If you require great customer service skills ask them to share a story of their skill in the past.

EP 176 3 Musts for Managing a Friend

 

There are so many problems that can occur when hiring a close friend.

Have you hired a friend and you are now second guessing the decision? 

 

Working with friends is not certain to fail but complications can arise.

You don't want your friendship to be destroyed by work. There is more at stake!

 

Here are some ways I have seen friendships complicate work.

 

Our new employee isn't working out but he is the son of our best client...

 

My friend needed a job desperately but he isn't figuring it out or adapting...

 

We were such good friends when we worked together. I got a promotion and now our relationship has changed...

 

He treats the core employees way better than the rest of us...

 

We are in a small town and everyone knows everyone...

 

We became friends as coworkers. I got a promotion now we’re not...

 

I managed them and then we became friends…

 

Here are the three musts! 

 

  1. commit to separation
  2. Communicate to keeping separation
  3. Keep it seperate

 

It's not easy but it is a must!

 

Don’t share info your friend shouldn't know.

Friction occurs when there is perceived or real preferential treatment.

Keep your at work time together at a minimum. 

Keep outside work activity on the downlow - avoid posting pictures/ referencing time together.

 

Make sure not to give preferential treatment.

Acknowledge the relationship but clarify boundaries.

 

Assumed preferential treatment can still cause problems. 

 

Transparency is critical. 

 

If you are hiring a friend because they really need the work. Call it what it is. Calibrate the expectations accordingly.

EP 174 Size DOES Matter – In Hiring






Business growth is GREAT!  It’s what you’ve been working towards.  BUT….with more business comes the need to add team members.  Again, a good challenge to have.  BUT….



Finding and sifting through candidates to get to that perfect hire can feel daunting.  So much can go wrong.  And the stakes are high.  Each new hire is an investment.  There’s the cost of posting and time/money spent on sifting through resumes, interviewing and more. 

 

Once you hire someone you are immediately investing in them.  There’s the time spent to onboard them and start the training process.  This includes the money you are paying them per hour or in salary and the wages you spend on the time for any current employees involved in training or answering their questions.  And, in the mean time you are losing productivity while 

They work to become fully functioning employees.

 

And, if you hire wrong you are back at it again.  Lost momentum, lost investment and POSSIBLY……increased drama along the way.  Employees who struggle to fit in, whether it’s a gap in knowledge or a personality that doesn’t fit the culture, DO NOT ALWAYS GO QUIETLY.

 

Often there is collateral damage of some kind……frustrated team members, customer service issues……

 

All of this means that the hiring process is even more critical to business success!

 

Over many years I’ve seen a hiring snafu occur over and over so let me alert you now.

 

Size Does MATTER!

 

Leading projects, making things happen, getting work done…………can look very different depending on the size of the organization.

 

In a very large organization leading a huge project like a software implementation, for instance, can sometimes mean nothing more than getting updates from a team of implementors or a bevy of Directors that report to you.  As the VP you get credit but…..did you REALLY learn HOW to drive that project?  Did you get your hands in the muck of it?

 

In a smaller organization overseeing a scale project almost always looks very different.  It usually means wearing many hats, getting your hands into the details, prioritizing a wide variety of other important work while adding this huge extra project into your work….IT can mean learning on the fly, working directly with some outsourced pros but generally driving it home by your lonesome.

 

So…..what does this mean………as you interview make sure you are asking the right questions to learn the ACTUAL role the candidate played in those important projects.  

 

Someone moving from a small organization to a larger one may have difficulty delegating or can become bored with just oversight.

 

The flip side….a person moving from a huge organization to your smaller one may not know how to get their hands down in the muck and, while on paper it appears they have top notch knowledge……the actual experience might not be where you need it.  Oversight is way different than getting into the nitty gritty of a project.  A Hands off approach rarely works in a smaller organization.

Do you have a tough time starting correction conversations?

 

According to what I hear – it’s most, if not all of you.




Over years I’ve listened as leaders share their frustration about employee performance followed by their excuses….Otherwise known as FEARS, about holding those same employees accountable.

 

The frustrations I hear.  Do any sound familiar?

 

Why can’t they just do their jobs?!?

Why do I even have a team?

So many errors! I’m tired of cleaning up customer service issues!

They’re spending most of their day on the internet!

I try to MODEL appropriate work ethic for them – Why don’t they just follow my lead?

I delegate tasks but they never get done. I just have to do things myself!

Is it REALLY that difficult to show up for work on time?

I tried to implement a new piece of equipment to make life easier but no one will use it!

 

And then the Excuses….that sound like reasons but aren’t…..for why they haven’t had the conversation to correct behavior.

 

I don’t have time

They just get mad

It never works anyway

A real favorite of mine - I don’t want them to quit

I yelled at everyone 2 weeks ago and it made no difference





I believe in leadership in service – it’s a win-win if every employee can be successful.  

A simple way to communicate this that also happens to be a powerful and simple way to ignite a great employee correction conversation are the 3 words

 

HELP ME UNDERSTAND

 

These 3 simple words can begin a conversation that puts you on the side of their success.  

It communicates – “I want you to be successful.  Let’s work together to figure out what needs to change.”

 

A woman just shared her story with me about why she quit her job. The boss’s wife was calling to very aggressively give her personal work to do.  Both the calls and tasks took away time that she needed to do her job.  Her boss did not know this was happening.  He treated her poorly for missing work deadlines.  Now, yes, she could have initiated the conversation and it is what I would have recommended had I spoken with her before she quit.

EP 170 Are You Fixing it for Now Or Fixing it For Good?




Client – in conference room.  Light kept going off.  Motion sensor. Several times during the hour he needed to stand up move away from the table and wave his arms to get it to go back on

 

The Simple Fix For Now……

 

How often are you doing this in your work?  Dealing with the reoccurring issue and jumping to the quickest response vs. stepping back to Fix it for Good.

 

It seems minor – just stand up and wave your arms.  But over the course of weeks, months, years……how much time might this business waste on pausing a meeting, getting sidetracked during an important conversation – possibly losing a train of important thought – relaunching a great discussion

 

How many people have uttered the words “Now, where were we?” in that room.

 

When the simple FOR GOOD FIX is likely to either re-direct the motion sensor, shift the timing of it OR, move the table.

 

The most obvious fix is not necessarily the best.  

 

And we can accommodate small interruptions over and over without acknowledging how the minutes can add up.

 

Where are you re-creating the simple fix for now where you should be looking for the longer term Fix it for Good?

In addition is the personal toll….and if you’re like any of my clients, you are likely feeling the brunt of this personal toll

But let’s dig even deeper into additional costs not factored into our very simple calculation:




These additional business costs are, perhaps, more challenging to calculate but can be huge, probably bigger than the cost of the lost time.

 

Increased liability – if your team isn’t functioning well there’s a higher probability of mistakes that can lead to poor outcomes.  If a client, customer or patient suffers as a result there can be huge costs.  

 

  • An injury from a poorly constructed product
  • Mis-information that causes a client to take missteps in their business.
  • In healthcare a med error or procedural error could cost a life

 

Take a moment to think about your business.  How could employee missteps, miscommunications, lack of focus impact those you serve?

 

So, maybe an issue doesn’t cause damage large enough to create a liability issue but each SERVICE service issue is costly:  There’s the time to TAKE  a Customer/Client/Patient Complaint.  Then there’s the time to design and implement a satisfactory response.  OR….there is no satisfactory response and you lose that customer along with anyone else they tell – PERSONALLY – or on Social Media.


Then there’s the Decrease  in productivity – time overall is used less effectively……

 

How about the Increase in chaos as a team works confused, coping with issues, putting out fires, working against the clock.

 

So…..for today’s Action – I want you to think about what I’ve shared.

EP 160 – How Many Dollars Do You Lose to Drama?

And, let me just say, I use the term Drama very loosely – 

 

Because to me, when it comes to business, Drama is ANYTHING that shifts focus away from where it needs to be.  You need a team laser focused on serving your customer, clients, or patients…….

 

Why have I made it my mission to help leaders Defeat Drama?  Because passionate entrepreneurs, family businesses, and non-profits have important work to fulfill and too often drama stands in the way.  Drama zaps energy, shifts focus AND WORSE – Costs WAY more money than you know!



Studies show that each employee wastes at least 2 ½  hours per week dealing with drama.  

 

And I’ll place emphasis on AT LEAST here.  Over the course of more than 15 years I’ve seen the collateral damage that happens around drama.  But….let’s move forward with a simple calculation to illustrate the cost of drama at just an average of 2 ½ hours per week per employee.

 

Let’s keep it simple with a team of 25 employees making $18.00 per hour.

 

25 employees x 2.5 hours = 62.5 hours per week invested in team drama

 

Now, let’s multiply those 62.5 hours times an average hourly rate of $18.00 – Keep in mind, you are likely spending MORE than than per hour on at least some of your employees, if not all.  We could also calculate an hourly cost of paid benefits…….But, again, let’s keep it simple.

 

So $18 multiplied by 62.5 hours gives us a grand total of $1,125 per week invested in team drama!

 

Soak it in for a minute.  Is that where you want to spend your money?

 

But wait……It gets even worse.  Let’s multiply that weekly expense by 52 weeks.  How much is this hypothetical team spending on drama for the year?  $58,500 WASTED on Team Drama!!

 

What could you do with an extra $58,500?

 

Keep in mind this is JUST what you’re spending on time invested in on the act of distraction.  The total cost is MUCH higher if you add in lost productivity, less business, more customer service issues!  And, if you have high drama, not only is your team investing more of your dollars into drama but they are likely driving away your good employees.  Higher turnover means more dollars to replace people.  And, your best people have more options and are more likely to get burned out.  

 

This is hypothetical.  I encourage you to do the same math for your organization.  Use average hourly rate (turn an annual salary to hourly by dividing by 2080 hours) or use each person’s actual hourly rate multiplied by 2.5 and then 52 to give you the annual cost.

Today I’m going to cover……….a mindset shift strategy

The goal is that by the end of our quick time together you will have the motivation needed to hurdle into the discomfort of change and the specific steps to take if this area is a challenge for you

I know from questions I’ve received and work with thousands of leaders over years that increasing team follow through is a focus for many

Over the course of almost 30 years I have worked with MANY leaders who love to keep everyone happy – great goal – but it doesn’t always jive with leadership…..or parenting for that matter – and there are, ironically, some similarities

The goal is the find business success – and it isn’t always possible to achieve that AND keep everyone happy – that’s Reality

I always say, you are who you are in your work and in your life – we can work on one and we’ll impact both.  This has tended to hold especially true when it comes to people pleasing - 

Here are some clues that you might be avoiding conversations or messages that might make people mad

  • You tell yourself that employees and volunteers should just know what to do. 

  • You’ve resigned yourself to the belief that if you want things done right – or done at all you just have to do them yourself

  • You are constantly overwhelmed

  • You have resentment building inside towards members of your team

  • You are afraid to have performance correction conversations – OR – you tell yourself you don’t have time for the conversations…..excuses win – eventually you say….now it’s been too long it would be weird to bring it up now

  • You stuff your feelings or are not even aware of them – Maybe you aren’t even certain what I mean when I ask about your feelings
    You minimize your own wants and needs
    You excuse or justify away your need to speak up

If this is you -  you are not alone! 

I can’t count the number of times I’ve had clients tell me, I just want everyone to be happy.  I’m just really nice.

Generally, what are they doing to try to keep everyone happy?  avoiding tough conversations, lying, withholding information, manipulating circumstances, saying yes to way too many tasks……which all lead to overwhelm, resentment, frustration.

And there are many unintended consequences, beyond the personal build-up of resentments, overwhelm, frustrations, disappointments, chaos that comes with trying to keep everyone around you happy so that you can feel okay.  The lost energy spent to track modified messages, make things happen covertly, stuffing true feelings while plastering a smile.

Yes, beyond these personal consequences are these:

Unintended Consequences:

You Rob Others of their Opportunity to Excel – They have no idea you’d like them to do better or be different.  By staying silent or complaining only to others you are robbing them of the chance to choose different actions.

REMEMBER employees want to feel like they are doing a good job – MOST want the TRUTH…..if you are telling them nothing OR – only telling them what they want to hear they are not sure if they really are doing a good job AND……

How often are you saying, I just don’t have time to have that correction conversation?

You are Effectively Allowing Employees to Make Decisions for the Business

If they show up late, leave early or take longer lunches they are setting work hours

If they fail to follow the processes you’ve outlined or use the new piece of equipment they are designing how work should happen

If they are staying on cell phones, having bad attitudes with your customers or patients, they are making those business decisions for you.

If they decide deadlines by missing yours – those are business decisions they are making 

And it is highly likely that your employees

  1.  Don’t have the same perspective, breadth of information, knowledge, insight that you do as a leader
  2. May not be putting the interest of the business ahead of their own…..

People can’t trust you: – Yep, that’s right!  Whether it’s just a deep down feeling they carry or something they know to be true for certain, those around you can’t trust your words.  You say you are fine, but are you really?  You say you can help, but will you actually show?  You say you’re happy with their achievements, but have they really done enough?

So many of my clients have been in this situation – in every instance once they started speaking up transformation happened – quickly

Another instance – after some push back – during the period of transition when they thought they could still make the rules – employee got on board – productivity up!  Investment in a good employee saved and ROI increased as work aligned with business objectives

Do you feel motivated to make the change that you must?

Here are 5 Steps to Stop Your People Pleasing

  1. Collect the Pain: Begin to notice where you feel resentment, disappointment towards others.  Notice when you are overwhelmed and frustrated.  Pay attention to all the times you put your agenda aside for someone else’s emergency or request.  FEEL inward

  2. Determine What You Want/Need:  It may have been a while since you thought about what you wanted.  Practice doing some check ins throughout the day. Determine whether you are pretending to be happy or if you really are.

  3. Start Speaking Up:  Begin having at least small correction conversations with your employees -cell phones out, lack of follow through on a small project…..no to requests where appropriate and start asking for help from others.  Set clear expectations for your employees.  Provide constructive feedback where necessary.

  4. Gather Successes: As you speak up have a correction conversation, ask for help or say no and get a good response, take note.  Remember all the times that your feared outcome did not happen.  Start with people who are easier to speak with.  Then work towards tackling the tougher employees – the ones who use stay stuck strategies to design their own work  - NOTE – be careful that you aren’t focusing on feedback to your rockstars too long though….Remember they take feedback well and it’s easier but if you stay in this phase too long they are frustrated. 

  5. Build Momentum:  Continue to speak up as you build enthusiasm and feel empowered. Enjoy the feeling and keep going!

EP 156 Help Your Team Hurdle the Challenges of Change

Ready to replace, eliminate and conquer the challenges you’ve faced with your teams.

 

Here’s the truth – to make your biggest, boldest impact in the world you need to get the most from your team you need a productive team

 

Breathe in the possibility and breathe out the doubt!  I’ve had the privilege of doing this work for almost 30 years and have been witness to the transformation of teams in all kinds of industries……Often leaders are so much closer than they realize……change can happen swiftly with intentional action

 

The saying – Sometimes we are the most frustrated when we are just 3 feet from the gold.



I don’t think there’s ever been a time when we humans were bombarded with so much change. And this last year….well, how many times did we hear, it’s unprecedented?

 

Here’s a little stat – see if you can wrap your brain around this.

 

Over 2.5 quintillion bytes of data are created every single day, and it's only going to grow from there. It’s estimated that 1.7MB of data are created every second for every person on earth.

 

I don’t know about you, but I can’t even begin to fathom how much data that is?  How much is a quintillion??

 

Clearly – change is a given – Before you start to feel stressed by this notion let’s stop to remember what our phones were like a few years ago.  Depending on your age, you can think back all the way to when phones had a dial and were attached to the wall.  A little farther back and an operator played an integral role in connecting you.

 

Look at all the change you’ve survived!

 

If you are old enough……you can recall a time when you had to go to the library to do research for a paper.  And if your topic was extra technical you might even have to go to the basement to work with a special librarian who’d retrieve the musty, dusty reference you required from a locked room.

 

Look at the change you’ve maneuvered.

 

Ask someone to switch from Coke to Pepsi and you’ll witness change aversion in action.



My Change Story – Moving 45 minutes away

 

We recently moved and I was shocked at my own response to change. I hadn’t anticipated it. I always look objectively at my own reactions to marvel, assess and take note.  I learn from my own experiences so that I can share with others.  

 

The move was only 45 minutes away but that required learning a new area, finding the grocery store I liked, testing out times and routes to work around traffic.  I no longer had routines in my home and, as an efficiency junkie I was struggling with decisions about where to keep things.  Where should each item find its home? 

 

I was tired and felt out of sorts.  I found myself exploring my new area in a tight circumference around my home.  No desire to expand my horizons until I had a good lay of the land close by.

 

It was unanticipated…..but this is what can happen when we move through change.



So, how can you help your team move through necessary change at work?  Here are some key strategies:




Give Grace  but don’t accommodate – 

 

  1. to expect that all will happily move towards change is setting yourself up for frustration as a leader – A realistic expectation is that people will be challenged….

  2. It is innately difficult for humans to undergo change – some will have an even tougher time.  Amygdala – Lizard brain function to keep all of life constant – doesn’t say no change – makes up reasons that feel like fact

    Not trying to turn you into a counselor and don’t expect to fully take on the role of helping them get to a place where it’s comfortable….BUT acknowledging it’s NORMAL will help both you and them…..

    So….acknowledge = empathize but move on -= the train is leaving…..

    Do they have any relevant concerns



Get Input – Example IT department – end users trying to give me all this input during the training

 

Veterans – For yourself OR to share with your leaders - you may see the end result – have higher level ideas immediately – new less experienced may take longer to get there…..let them go on the journey with you – takes a little extra time but can build buy in

 

Give them the chance to give input – don’t jump on ideas as wrong immediately – let it play out = help them take the journey to where you are = teach – 

 

Otherwise you may silence them – they will feel like their input has no value = And they DO have value -= new perspectives = make sure it’s not your challenge with change stopping you from considering alternative ideas

 

And……if you immediately think that idea is no good – is your Amygdala taking over?  

Reality check initial thoughts about new ideas.

 

See this often in family businesses when the next generation enters – there is conflict between old school and the new generation who wants to make a mark – but may be bringing new and great ideas learned from school, outside experience – which hopefully they have had

 

Communication Back – 

  • thank them for input – 
  • AND share at least general details about what was decided and why – if their input could not be used – ideas not implemented – were they considered?  Share that – share why they were not used or had to be tabled.



Review & Revise

  - Prep for hiccups and future change – most change happens in waves – it does and it SHOULD…

 

Change should include a checkup – how is it going – hiccups are opportunities for more tweaks – often organizations skip that step too – Communicate up front to create the expectation that it will not all be perfect – expectations equals easier to deal with  - 

AND something you can say to quiet those with louder amygdales



Provide opportunities for feedback AND ideas

 

Whining is easy

Pointing out problems is easy

Saying this will never work is easiest of all – 

 

Encourage or even require employees to provide solutions – if they see an issue, what ideas do they have to resolve it or make it better?

EP 154 3 Keys to Retaining Your Rockstars – OR The Triple A Method




You Can NOT compensate your way out of a bad work environment….you can for a period but….it’s a downward spiral and eventually your rock star will be recruited away either for more money  - after all, in the end they were only with you for money – they loved what you were up to but the environment was intolerable……

 

Or….they’ll be recruited away for a better opportunity – maybe even for less money…..



  1. Key Foundational Assumptions – You’ll hear me say this over and over – all 

 

  • Feel like they are doing a good job
  • Known, Acknowledged, Appreciated
  • Feel like their life is part of something bigger than themselves

 

Here’s the Triple A Method (AAA)



Appreciation

 

  • See them
  • Thank them
  • Give them special attention – too often I see leaders worried about employees feeling bad if they aren’t getting recognition.   PLEASE do NOT design your recognition program in a way that minimizes discomfort for your non-performers…..Do that and guess who is feeling uncomfortable.  Yes, of course, your rockstars!  Who work hard and then feel invisible.

    You want an environment where authentic praise and recognition is abundant.  If an employee desires to have more recognition help them strategize about how they can modify their work or behavior to EARN what they desire.

 

Accountability

 

Take one quick minute to visualize your lowest performing employee – I know you know who they are – now visualize what your business, office, department would run like if everyone performed at their same level – Yes, this is where I get the uncomfortable laughs……

 

what would happen?

 

Guess who is picking up the slack for their poor performance  - Assuring that what you just envisioned DOES NOT happen….Likely YOU – And….Your Rock Stars – and they are building resentment and beginning to burn out – and guess who has more opportunity out in the world

 

  • Your Rockstars are jumping up and down at least figuratively and possibly literally when they see you hold people accountable
  • When your leadership style lacks accountability your rockstars are likely part of the formula that sustains the business - the ones picking up the slack
  • Too often rockstars are held to a higher standard – Here’s what I see far too often – A leader starts thinking…..hmmmmmmm…I haven’t had any correction conversations with people in a while – well guess who’s easiest to talk to – the Rockstar who appreciates constructive feedback BUT – if you start talking to them too often about the miniscule thing they did wrong while you let the low performers slide – they will start to build frustration, resentment and more….and you’ll have them walking out the door.



Your high performing employees will leap for joy if you start holding people accountable! You don’t need to start everyone on a discipline path.  Just hit a reset. Put everyone on notice that these are the expectations and you need everyone the team to hit the bar you set.  If some continue to fall short, and they will until they realize you are serious, you’ll sit down individually to communicate the gap you are seeing and create a plan for improvement.  If the issues continue then start to walk the discipline path.

 

Advancement

 

High performing employees love to achieve. Give them plenty of opportunities to Advance as they work for you – Otherwise their motivation to grow can have them walking out the door.  If you lead a smaller, flat organization, Don’t worry, there are ways beyond a promotion to help someone advance.  



  • Advance Skills – what skills could take them to the next level? What skills would they love to learn? What skills will they need in the next position?  Map it out and help them build those skills
  • Advance Coaching or Mentoring Opportunities – align them with  a personal resource that can elevate their work and life game.  Rockstars have high aspirations and coaching and mentoring can help them gain clarity and overcome personal barriers to achieving.
  • Advance Chance to Train Others – Finding these opportunities can create a real win win – Your Rockstars have mad skills and will feel honored that you trust them to share their knowledge with others.  A little caution here, however……I encourage you to give a monetary bonus or some other compensation to reward them if they’ll be doing a lot of training.  Resentments can build if they perceive you are benefiting from their skill without rewarding them.
  • Advance chance to Shadow
  • Advance chance to meet leaders in your organization – Or network with industry leaders outside the organization =- in other words, networking.  Pay for their membership, give them time to attend and pay for some events.
  • Advance chance to Represent the Organization – Events, Booths 
  • Advance in the company - Promotion

Episode 152

 

Life Lessons from My Random, Radical Tree 




Recently, I was gazing into my backyard and noticed this large tree that has grown through a decorative garden barrel. And as I looked out at it it brings to mind some life lessons. You see, I remember when that tree was very small. It grew from the seeds of a nearby tree. The first few summers I would think, "I need to pull that out of there. Then as it grew, "I need to get the shears and cut that out of there." The thing is....I never did either. And NOW...it's this big full grown tree that would require a chain saw to take it down.



My first thought....."Oh my gosh I'm getting old! You have to be to see a tree grow like that!



Then I think...WOW does time fly!



But then the life lesson hits: How often do we intend to use that simple solution to take care of an issue but then put it off too long while the problem becomes bigger?



Yep....that's what I've done. And I guarantee there were other issues I intended to address but didn't. Lesson today....Don't put off what you can simply solve. At some point, time may create an emergency that will require your focus at an inconvenient time.



BUT…..then a second thought hit me and I was grateful for that tree.  You see, I believe that I actually chose well.  My kids got my time when we were in our backyard.  We played in the pool, talked, laughed and enjoyed.  Yes, I didn’t keep up with the gardening back there but man did we make some great memories!

 

Yes, time does march on. Be intentional about how you use it. Trees grow and so do your kids!

Kevin was in the U.S. Airforce with over 20 years of service including stints as a drill instructor and a recruiter. He is also the author of the book Don't Gamble on Life Improvement Until You Shift the Odds. Kevin has faced many obstacles and has been fortunate enough to overcome them. Now he is on a mission to help others do the same, by simplifying those obstacles. He believes the simpler things are made to appear the easier they are to understand and overcome.

 

Kevin is motivated by sharing his personal experience, in order to help others. He has overcome bad relationships, low self confidence, and repeating the same mistakes over and over. He believes an obstacle is only as large as you make it in your head. Perception is a key aspect to his success. He mentors and coaches others to see problems as they are rather than what we think they are.

 

Kevin mentors many younger people. He gives them the tools they need to be successful young adults. He believes you are never too old to be mentored. He always tells people “ it is not too late and you are not too old.” In order to accomplish a goal you have to be willing to go over, under, around, or even through, any obstacle in your way.

Done to you – not a choice – Often activated for the protection of others

A choice – positive connotation – something to savor…..look forward to – a way to invest in one’s self – find peace, calm become centered.  Connect with nature.  

 

Ultimately it really is about your state of mind.  Solitude is about savoring, embracing, enjoying, your alone time. 

 

When you find your quiet time will you call it isolation and feel alone or will you embrace the solitude and use it as a time to reflect, rejuvenate, rejoice?

Her biggest challenge was overcoming her negative self-talk. She had to learn to stop being in agreement with her inner critic.  Release feelings of shame and unworthiness.  And she helps others do the same.  

 

She starts her day in her meditation room.  She finds energy and instantly connects.  That first 30 minutes helps her start with a good tone for the day.

When I’m working with clients I often use the analogy of getting your screaming baby strapped into a car seat to illustrate tenacity.  Because, if you have kids, you have experienced tenacity!  When you are putting your child in their car seat your purpose is to make your baby safe.  Your baby hates to feel confined and wants nothing to do with it.  You cannot reason with a baby or explain your logic so you must just make it happen.  And, there is nothing worse than hearing your baby scream.  It’s so difficult to hurdle the challenge of lovingly strapping them in as they arch away from the confinement and scream with all of their might.  Your tenacity, however, dictates that the car will not move until the child is fully secure.

The dictionary has this definition:  strength of will, strength of purpose. And in the car seat example, your strength of will is equal to your strength of purpose.  You must have both to be tenacious. 

A strong purpose without will or strong self discipline and you get nowhere.  You’re like a race car in park, all the potential to move efficiently but you have no forward momentum.

On the other hand, strength of will without clear purpose and you are in constant motion seeking to achieve but in all different directions, more like a bumper car. 

If I am wishy washy about my desire to reach a goal because I lack the fire of purpose I will be easily stopped by any challenge.  I can tell myself that “it doesn’t really matter”, or, “this must be the sign that I am to work on something different.”  It’s also easier to make excuses, “I just didn’t have time for it” or, “other things just seem more interesting.”

When I was in college it took me a long time to pick a major.  So, while I was definitely driven to get my degree, I did not have a vision for the kind of impact I wanted to make in the world, so no specific purpose.  It was, thus difficult to determine which classes I should take.  It was a painful time.  I would literally close my eyes, flip through the course catalog (yes, it’s been THAT long!)  and drop my finger down on the page.  If the class sounded remotely interesting, would get me closer to graduation and was at a convenient time and location, I signed up.  I guarantee there were some missteps.  And that feeling that comes with uncertainty and lack of direction was uncomfortable at best.

In contrast, once I had my specific vision of helping others to create more purposeful, fulfilling, balanced work, I was on fire and anxious to make my class selections each semester.  Time, location, duration became much less important.  The only thing that mattered was what I could glean from a class to use to fulfill my mission.

Where is your lack of purpose and mission robbing you of tenacity?  What is driving your decisions?  Are you living your life like you’re floating on a lazy river, just bumping along with the flow of what’s around you, or are you grabbing those paddles to accelerate and steer with all of your might?

My hope is that you will take the time necessary to get as clear as possible about your purpose and that you’ll utilize whatever accountability structures you need to create the self-discipline to do what’s necessary to get where you need to get.  You have important work to do in this world – get to it!!

He was severely bullied as a child and turned to alcohol.  He is now speaking

A Husband, Son, Brother, Godfather, Independent, Public Servant, Toastmaster, Speaker, Coach, Georgia Bulldog, who is passionate about telling his story of overcoming bullies and drinking and want to help you do the same. 




Brian was severely bullied as a child.  He was small and not athletic.  He began to drink and soon was drinking too much.  It was impacting his life.  He stopped drinking at 28.  It took a while to learn how to fit in as a non-drinker.  He had to learn to engage without the buffer.  Learn how to go to a football game and have fun.  Drinking gave him a false sense of confidence and lowered his inhibitions so he could dance and talk with people.  How could he do all that without drinking?

 

He soon learned that life is great without drinking.  And he is sharing that message with high school and college students.  There is life without it.  And, he shares strategies to help kids overcome bullying.  How can you feel safe at school? 

He wants kids to learn to never let anyone else let you feel small.

 

Tiger Woods recently won the Masters again after his rough personal challenges with addiction and major health challenges. He was not able to walk.  His story will become an inspiration for years to come.
